NRG Speedrunning: Scaling a Niche Gaming Channel from 0 to 125,000 Subscribers

CONTEXT

In 2021, NRG Esports intended to expand from esports to more niche gaming culture. Speedrunning was as a concentrated, passionate subculture with known creators, but it was underserved by mainstream gaming-related content.

The goal was to determine whether a speedrunning-focused vertical could:

  • attract a new audience

  • generate revenue through YouTube AdSense

  • grow owned social channels

  • present NRG talent in a different format

I served as the producer and social operator responsible for:

  • concept development

  • creator coordination

  • scripting & outlines

  • directing and overseeing shoots

  • editing & retention optimization

  • title/copywriting + thumbnail briefs

  • publishing schedule + analytics

  • sponsorship activations (script editing, directing sponsor reads, compliance copy)

STRATEGY

To establish traction quickly, I focused on:

  • Audience-first ideation: reverse engineering trends from the speedrunning community

  • Creator strengths: choosing games + challenges talent could showcase skill in

  • Retention design: cold opens, tight pacing, fast reward cycles, minimal filler

  • Competitive positioning: avoiding pure “mechanical speedrun” formats in favor of challenge-based entertainment (more accessible)

EXECUTION

Over a 9–10 month period:

  • Released 70 videos

  • Operated a consistent weekly social calendar

  • Managed and directed 4 gaming influencers

  • Iterated on thumbnails, titles, and hook structure based on analytics feedback

RESULTS

Over the course of nearly a year, NRG Speedrunning achieved the following results:

  • 10,000,000+ views

  • 65–70% average audience retention

  • $30,000+ AdSense revenue

  • 10+ Brand Activations for partners including The General, Hot Pockets, Levi’s, and more.
